The Sage of Commerce - the perfect transformer from political strategist to business empire builder
Fan Li (c. 536-448 BC), courtesy name Shaobo, from Wan in the state of Chu, was a minister of the state of Yue in the late Spring and Autumn period and the most legendary figure in Chinese history to master both politics and commerce. He helped King Goujian of Yue endure humiliation, ultimately defeating Wu and restoring Yue's dominance. After achieving this feat, he wisely retired at the peak, relocated three times, and built three great fortunes, each time giving away his wealth. Later generations revered him as the Sage of Commerce and Tao Zhu Gong. His Ji Ran's Strategy laid the foundation for traditional Chinese business philosophy, and his wealth-circulation approach and exit philosophy remain timeless lessons in business and life.
Fan Li deeply believed that when things reach their extreme, they inevitably reverse. If one does not retire when fame and achievement peak, disaster will follow. If wealth accumulated to the extreme is not dispersed, envy and calamity will come. This philosophy, rooted in Daoist thought, was the underlying logic of all his decisions.

The core of Fan Li's Ji Ran Strategy is 'knowing the time' - anticipating the cycles of abundance and scarcity in grain, silk, and other commodities, buying heavily when prices are low and selling at the right time when prices are high. Do not chase the absolute peak or bottom; capturing seventy percent of the move is sufficient.

Fan Li was a strategist when serving in Yue, a merchant when doing business in Tao, and a hermit when in hiding in Qi. He was not attached to a single identity and could completely transform according to circumstances. This egoless adaptability was the deep reason for his success.

By anticipating agricultural abundance and scarcity cycles, buy heavily at low prices and sell at high prices, achieving stable arbitrage through time and information advantages.
When Fan Li traded in Tao, he observed that grain prices followed a pattern of six years of abundance and six years of scarcity. He sold stored grain at high prices during lean years and bought heavily at low prices during abundant years. Over nineteen years he built three great fortunes, becoming the wealthiest merchant of his time.
Proactively exiting before power and wealth reach their peak is the only reliable strategy to avoid the reversal that comes at the extreme.
After King Goujian of Yue defeated Wu, Fan Li wrote to his colleague Wen Zhong warning: 'When the birds are gone, the good bow is put away; when the cunning hare is dead, the hunting dog is cooked.' King Goujian could endure hardship together but not share prosperity. Wen Zhong did not heed the warning and was eventually ordered to die. Fan Li himself had already sailed away on the Five Lakes, escaping intact.
Wealth should not be hoarded but kept in circulation - dispersing wealth builds social trust, and trust creates even greater wealth accumulation opportunities.

Studying in Chu, learning from Ji Ran, studying Daoist philosophy and the principles of economics
Fan Li was born a commoner in Chu, gifted from childhood, and traveled widely in pursuit of learning. He studied under the hermit Ji Ran (Wenzi), acquiring Ji Ran's Strategy - a wealth accumulation methodology based on the Daoist principles of yin-yang and supply-demand. During this period he befriended Wen Zhong, also from Chu, and the two agreed to seek their fortunes in Yue.

Fan Li and Wen Zhong jointly assisted King Goujian. In 494 BC, Yue was devastatingly defeated by Wu at Mount Guiji. Fan Li accompanied Goujian as a servant in Wu for three years, maintaining integrity throughout. After returning, Fan Li led a series of restoration strategies, including sending Xi Shi to enchant King Fuchai of Wu and allying with Qi and Chu to isolate Wu. In 473 BC, Yue destroyed Wu and Goujian became the last hegemon of the Spring and Autumn period.

After Yue destroyed Wu, Fan Li took Xi Shi and sailed away on the Five Lakes, assuming a false identity and going first to Qi, then relocating to Tao (modern Dingtao, Shandong). In Tao, operating under the name Tao Zhu Gong, he traded using Ji Ran's Strategy, arbitraging grain abundance and scarcity cycles. Over nineteen years he built three great fortunes. Each time he accumulated great wealth, he dispersed it to poor neighbors and started over from nothing - succeeding three times, and ultimately entering history as the Sage of Commerce.
Context: Late Spring and Autumn period: Chu was powerful but social stratification was rigid, making it difficult for commoners to enter official service through conventional channels.
Decision: Fan Li chose to travel and seek learning rather than taking shortcuts to official service, seeking out reclusive masters.
Reasoning: He believed true wisdom lay not in the court but in the folk traditions and natural laws.
Outcome: Met the hermit Ji Ran and acquired Ji Ran's Strategy, laying the methodological foundation for his entire life.
Lesson: Birth does not determine destiny; methodology is the true competitive advantage.
Context: Yue and Wu were in prolonged rivalry for hegemony; King Yunchang of Yue urgently needed talented strategists to assist state affairs.
Decision: Fan Li and Wen Zhong chose Yue over other states, believing Yue had the greatest potential.
Reasoning: Though Yue was weak, its southeastern location backed by mountains and sea offered great potential if the state could be invigorated.
Outcome: Both were given important roles, beginning the long journey of helping Yue rise to power.
Lesson: Choosing the right platform matters more than effort alone; selecting a high-potential platform is a prerequisite for success.
Context: King Goujian of Yue ignored Fan Li's advice against attacking Wu recklessly, was besieged by King Fuchai of Wu on Mount Guiji, and faced total destruction.
Decision: Fan Li strongly advocated submission to preserve Yue, advising Goujian to swear fealty to Wu, offer beautiful women and tribute. He personally accompanied Goujian to Wu as a servant, leading by example.
Reasoning: As long as the green mountains remain, there will always be firewood. Temporary humiliation is the price of long-term revenge; surviving is the prerequisite for reversal.
Outcome: Yue was preserved. After three years of service in Wu, Goujian and Fan Li returned home and began the great plan of restoration through enduring hardship.
Lesson: In extreme disadvantage, humiliating survival has more value than glorious destruction.
Context: After returning to Yue, Fan Li directed a series of long-term strategies to weaken Wu, the most famous being the presentation of the beauty Xi Shi.
Decision: Fan Li selected and trained Xi Shi, presenting her to King Fuchai of Wu, exploiting Fuchai's infatuation to make him neglect state affairs.
Reasoning: Politically isolating Wu required time, but internally eroding the king's will was the fastest path.
Outcome: Fuchai became infatuated with Xi Shi, favored the treacherous minister Bo Pi, and distanced the loyal Wu Zixu. Wu's power gradually declined.
Lesson: Indirect strategies are often more effective than direct confrontation; changing an opponent's decision environment is easier than changing the opponent.
Context: After twenty years of careful preparation, Yue's power had grown greatly while Wu was beset by internal and external troubles. The moment had arrived.
Decision: Fan Li judged the moment had come and advised Goujian to launch the final offensive. The Yue army advanced north en masse; King Fuchai's plea for peace was rejected and he ultimately committed suicide.
Reasoning: Timing judgment was Fan Li's most core capability - not too early, not too late, striking at the intersection where Wu was weakest and Yue was strongest.
Outcome: Yue destroyed Wu. Goujian became the last hegemon of the Spring and Autumn period. Fan Li's merit was foremost and he was enfeoffed as Supreme General.
Lesson: Twenty years of patient waiting, then striking with full force at the right moment, is a necessary condition for great achievement.
Context: After Yue destroyed Wu, Fan Li was enfeoffed as Supreme General, his fame and achievement at their peak. At this moment he clearly saw Goujian's nature - able to endure hardship together but not share prosperity.
Decision: Fan Li wrote to Wen Zhong, citing the warning 'when the birds are gone the good bow is put away; when the cunning hare is dead the hunting dog is cooked,' then took Xi Shi and sailed away on the Five Lakes, disappearing from public life.
Reasoning: Reversal at extremes - if one does not retire when fame peaks, disaster will follow. Goujian's character determined the fate of meritorious ministers. Better to actively give up than to be passively stripped.
Outcome: Wen Zhong did not heed the advice and was later ordered by Goujian to commit suicide with a gifted sword. Fan Li escaped intact and began the second phase of his life.

Sima Qian documented Fan Li's commercial activities in the Biographies of Money-Makers, recording his three fortunes built. This is the most authoritative primary source on Fan Li's commercial achievements. The Ji Ran's Strategy and the three-accumulation-and-dispersal story both originate here.
Fan Li and Sun Tzu were contemporaries. The strategy of Yue's destruction of Wu aligns closely with the core ideas of The Art of War - know yourself and your enemy and you will never be defeated, and subduing the enemy without fighting. Ji Ran's Strategy is considered an application of Sun Tzu's military thinking to the economic domain. Later scholars often study both together, regarding Fan Li as the first person to bring military strategic thinking into commerce.
Fan Li's philosophy of reversal at extremes, wisdom of retiring at the peak, and wealth circulation views were deeply influenced by Daoist thought. Core Tao Te Ching concepts such as acting without contention, those who know sufficiency are wealthy, and achieving without claiming credit are the philosophical foundation of Fan Li's lifelong behavioral logic. The Guanzi and Fan Li's Ji Ran's Strategy are together considered the two great sources of ancient Chinese economic thought.
